Is Your Shop Working for You, or Against You?

One of the most overlooked costs in a woodworking business isn’t labor.
It isn’t materials.
It isn’t machinery.
It’s floor space.
Every square foot in your shop has one job:
It should help produce profitable work.
Unfortunately, many shops devote a surprising amount of valuable space to activities that generate no revenue at all.
Walk through almost any woodworking shop and you’ll find aisles full of waiting material, stacks of unfinished parts, machines that are rarely used, and work-in-process inventory occupying valuable floor space.
Those square feet cost money every day.
The question is:
Are they producing profit?
Every Square Foot Should Earn Its Keep
Imagine leasing an additional 500 square feet for your business.
Would you expect it to generate revenue?
Of course.
Then why should the 500 square feet you already own be any different?
Every square foot occupied by unnecessary equipment, excessive inventory, or inefficient workflows represents an opportunity cost.
Space that doesn’t create value still requires:
- Rent or mortgage payments
- Heating and cooling
- Lighting
- Cleaning
- Maintenance
- Property taxes
- Insurance
Unused space isn’t free.
It’s simply an expense you may not be measuring.
Follow the Floor Space
Instead of following the material, look at your shop from above.
Imagine you are standing on a ladder.
Ask yourself:
How Much Floor Space Is Used to Store Material?
Raw material waiting to be processed.
Partially completed projects.
Finished jobs waiting for pickup.
Every stack occupies valuable space.
Ask yourself:
- Why is it waiting?
- How long has it been there?
- Could it move through production faster?
Inventory isn’t profit.
Finished products shipped to customers are.
How Much Space Is Used for Work in Process?
Work in process is often the largest consumer of shop space.
Cabinet parts waiting for assembly.
Drawer components waiting for machining.
Furniture parts waiting for sanding.
These stacks don’t just occupy space.
They require:
- Additional handling
- Additional tracking
- Additional opportunities for damage
- Additional labor
Reducing work in process often improves productivity as much as adding new equipment.
Which Machines Occupy the Most Space?
Walk around your shop.
Ask yourself:
- Which machines are used every day?
- Which are used once a week?
- Which haven’t been turned on this month?
Many shops accumulate equipment over decades.
Each machine solved a problem at one time.
Today, some occupy valuable floor space while contributing very little to production.
Every machine should justify the space it occupies.
How Much Space Is Dedicated to Moving Material?
Wide aisles are necessary.
Long travel distances are not.
Watch a sheet of plywood move through your shop.
How far does it travel before becoming a finished product?
How many times is it loaded?
Unloaded?
Rotated?
Stacked?
Moved again?
Every foot traveled consumes labor without increasing value.
Good shop layouts shorten those distances.
Great shop layouts eliminate them.
Is Your Shop Organized Around Machines or Workflow?
Many woodworking shops grow one machine at a time.
A new saw.
A larger planer.
Another sander.
Eventually, the shop becomes organized around where each machine fits instead of how work flows.
The result is unnecessary movement.
Material zigzags across the shop.
Employees spend valuable time walking.
Finished products cross paths with incoming material.
The most efficient shops are designed around workflow, not equipment.

Traditional woodworking often requires a part to visit several different machines before it is complete.
Each machine requires:
- Floor space
- Operator space
- Material staging space
- Infeed and outfeed clearance
- Walking space

Many shop owners believe they need a larger building before they can grow.
Sometimes they do.

More frequently, they need a better use of the building they already have.
Recovering floor space can allow you to:
- Add new product lines
- Improve assembly areas
- Increase material storage efficiency
- Improve safety
- Create better workflow
- Increase production without increasing the size of the building
Sometimes the least expensive expansion is simply reorganizing the shop.
Take a Walk Through Your Shop
Walk through your business with fresh eyes.
Ask yourself:
- Which areas create revenue?
- Which areas simply store inventory?
- Which machines are essential?
- Which machines are rarely used?
- Where is work waiting?
- How far does material travel?
- Where are employees walking instead of producing?
- If I were designing this shop today, would I arrange it the same way?
Every square foot should have a purpose.
Every purpose should create value.
When your shop layout supports production instead of slowing it down, productivity increases naturally.
